Okay, so here's a little bit of context to the question that led me to create this episode because in many previous episodes I have been talking about how to automate tasks with tools and the listeners' question [00:04:00] arised to as how do I identify tasks that are worth to automate?
  
And of course I use a psychological model theory or concept for the distinction between tasks that I want to strategically automate versus handle manually. Automated tasks run quietly in the background. Okay? Okay. So I have to say I was lucky to work in IT for many years from my start as an IT analyst at Aldi South, and [00:06:00] yes, that's the grocery discounter that is also behind Trader Joe's, if you are familiar with that in the US, to being an IT strategy consultant at Accenture. And that is a top global technology and management consulting company.
  
Long before I became a professor, 11 years ago, and that really ages me. So what I have learned there literally saved my business life, and it's the secret that I wanna share with you today. A business model must be innovative. And if it's not, at least it must be superior in operations or pricing to survive in the competition. So if you want to keep your premium pricing value, let's focus on operations. You might have a completely different business model than mine, but we all have to operate and to create and [00:07:00] deliver. So think about your operational day, which operations happen in a very similar fashion over and over and over and again tomorrow, the same, where the inputs and the how to and the deliverarables even are clear, as expected.

So think about your operational day, which operations happen in a very similar fashion over and over and over and again tomorrow, the same, where the inputs and the how to [00:08:00] and the deliverarables even are clear, as expected.
      

Standard Operating Procedures   

   
So these are the moments where you need to have a standard operating procedure. Or abbreviated SOP. An SOP is just a fancy term for a checklist, but it's a checklist that gives you freedom. It's a checklist that means you don't need to remember every single step because you can just work according to plan.
  
Okay? So you can stop working to pick up your kids and then you can continue in a 15 minute time pocket later because you don't have to relearn where you left off. And that is reducing your cognitive load. And believe me, more often than I want to, I have mom brain.
  
Honestly, I often don't have the cognitive, mental, [00:09:00] emotional bandwidth to remember everything, but I don't allow that fact of my life at the moment to stop me from being strategically productive and to generate leads.
  
 In fact, all my social clips for this show are done via a standard operating procedure, SOP, and I bet that you cannot discern which ones of my social clips I or my team actually made because the system ensures the result is always Eleonore's CreatingReorganized show or PostdocTransformation Show.
  
We are scaling the system, not the person. So in Q4 of 2025, a user called Podcast_Plugs on Threads and Instagram has analyzed 300 podcasters and the social clips, which is a huge project to turn passion about podcast content strategy, and storytelling into [00:10:00] income as a 20 something year old.
  
And I will link to the handle of Podcast_Plugs in the show notes. Again, it's Podcast_Plugs on Instagram and Threads. And in the report I was called a "One Skill Wonder" and while I admit that I needed clarification to grasp the message and what I should do then afterwards I realized the following.
  
That's a compliment for me because I am able to stand out with a strategic effort at the beginning, thanks to my SOPs, the execution is almost guaranteed in high quality as needed, not necessarily with my involvement.
  
Now, before we dive into how you can identify these tasks. Again, I want to thank my CreatingReorganizer who sent that question that led me to create this episode, and I want to encourage you [00:11:00] also to use my question and answers form so that you can submit your questions.
  
That will guide me in creating future episodes. All right, so now after the carrot comes the stick and I will embrace it.
  
So another listener comment was that sometimes my episodes are quite dense and maybe less is more. And I can understand that because I was, you know, also searching for, when did I mention this model, theory or concept in which episode and I did not remember anymore. So I had to rely on the search bar.
  
So I know, and you know that CreatingReorganized is my extended lecture hall in disguise. So podcasting made me a better lecturer for my students in real life. Well, lecturing also means that, well, asking and responding to feedback is something that is [00:12:00] valuable and I want to role model being teachable.
  
So for this episode in season three, I will test the shorter episode length by focusing on just one key insight and one model, theory or concept to enrich this.
  
Alright, so another question really is how do you find these critical tasks worth to automate?
     
      
By the way, for recording my first episode of the PostdocTransformation show, I didn’t have fancy equipment (just maybe 5 year old iPhone and iPad (newest devices are: iPhone or iPad) and a tiny box-room underneath the roof of my home. I laid out blankets to reduce the echo, LOL). I sang at that same spot my jingle a capella just snipping my fingers. But I invested in Podbean since episode 1, as you know.
  
Today, to record my video podcasts, a decent microphonewebcam and an eco-reducing audio shield are sufficient. I have a ring light, which you can also see in my glass reflections, LOL, but once that is broken, I would buy a light soft box to have a less reflections on my glasses, but that's not a showstopper.
What may have a more important impact on your voice and face while recording is your body posture, so I have a desk to be elevated in height, so I can stand while talking into the camera and recording, which empowers me psychologically. If you don't want to buy a new desk, you can also just add a topper to elevate your screen and keyboard.

Critical Incident Technique

       
We're going to use the critical incident technique developed by John Flanagan in 1954. And in psychology, we use this to observe human behavior in specific situations to solve practical problems. So let's dovetail this with the pain points of your video podcasting. Right. So step one, determining the general aim.
  
And the aim is a professional show that builds trust. And I remember in my early days editing I would spend [00:13:00] hours hunting down every, um, and um, and it was a manual incident that drained me honestly. And I just wanted to throw the towl, right? So now I use Descript and as my own producer, I want to of course kill filler words.
  
And I value the attention span and time of every CreatingReorganizer who tunes in. So I do not want to bore you with my digressing left and right and believe me, I edit out a lot of rambling already, so you only listen to a tight and thoughtful episode.
  
And if you are my student in real life, you'll instantly recall moments in the classroom when I have an idea for a bridge and take a detour to memory lane into your previous semesters before returning to the point that made me build that bridge a few minutes ago.[00:14:00] 
  
So that's how my brain works; full of associations, unfortunately for me. But I have to control that before I blurt that out into the world. And I don't wanna burden that on you in this CreatingReorganized show. And that's why I aim to edit for clarity.
  
      
      
  
And with the help of Descript, I turn that aim into a button. They even called it like that. That's a marketing genius move. Okay? So one click and all the distractions are gone. I truly believe that this is the reason for my 100% retention rates within a season from episode to episode, and overall.
  
So from a supply chain point of view, and that is a nod to episode 13 as linked in the show notes, editing my long form episode and cutting down all the unnecessary fluff to social clips, including closed captions and more information is adding [00:15:00] value to my products.
  
So after step one, determining the general aim, we now go to step two. Setting specifications and plans. This is your standard operating procedure. Okay. I used to waste mental energy deciding which parts of a 60 minute show would make a good clip.
  
Hmm. Now I have an SOP for my video backdrop and a specific naming convention. So in the first step I select, and that's my strategic leader's task. I select Clippable moments based on a checklist. In the second step, either I or my team then creates the clips according to another SOP, of course.
  
And to be honest, there can be actually months between step one and two. [00:16:00] I just have learned that step one is best maximum one day after the recording, so that I remember when I had a good hunch about a Clippable moment, of course, and then you can think of step three and four, collecting and analyzing data.
  
So this is where I identify the through line in Descript. I treat my video like a text document, and if a story doesn't serve you or your CreatingReorganized journey, it's out. Okay. So I categorize then the clips, is it for LinkedIn, for TikTok, for Pinterest? And by naming them accordingly, the analysis or the screening is done before I even hit export. Okay? So this is crucial because every platform has its own content type or taste if you like. So for Pinterest or LinkedIn, the visuals for [00:17:00] the same video or audio clip should be different. It has different sizes, it has different ideal lengths.
 
      

    

  

So that allows me to batch according to an SOP in a focused mental state of mind, which reduces the mental load and ramp up time as such. So it doesn't require the cognitive switching from what is instagramable, what is Pinterest type of content. So I would do that for every episode, one by one, it doesn't require the cognitive load switching so much as compared to doing something from start to finish. Okay, so I'm really going down the vertical. So every clip from multiple episodes I edit for LinkedIn. And then I go for another episode, but I always [00:18:00] have LinkedIn in mind. Okay, and this helps me to think less while doing more.
  
So that allows me to batch according to an SOP in a focused mental state of mind, which reduces the mental load and ramp up time as such. I'm really going down the vertical. And this helps me to think less while doing more.
  
And then usually in the season breaks when I have a little bit more time at my hands, I pick up the slack and repurpose all content for all social media [00:19:00] platforms. So then I do the whole matrix, okay? So I'm not just doing the vertical, but all the way down and forth and back and forth. So the initial labeling only helps me to focus on the most valuable tasks during the season.
  
And then when I have a little bit more time, I can do the rest, so to speak.
  
So step five, interpreting and reporting. I use Metricool to analyze statistical data from our website, Pinterest, LinkedIn, Threads, TikTok, YouTube, Facebook, to see which incidents. In that case, which videos actually drove the most traffic to my website, to my page services, to my whatever.
  
So if a social clip on LinkedIn performs at 200% of the average, and that also applies to most of the clips of that episode, those incidents become part of the blueprint for the next CreatingReorganized season. And the same applies to listen notes, overcast pocket cast,
  
[00:20:00] spotify, apple Podcast, where we analyze all of that kind of data to serve your interests in the next episodes. And of course, I also consider the statistical overviews from Instagram, for example, like, well done, this test reels has received more views than X of your last.
  
Reels or congrats, your reels has achieved x percent more views than every one of your five reels. I dunno, TikTok has it as well. I cannot mentally process every small indicator somewhere on each social media platform as a mom and a professor in part-time. And Having a bird's eye view mashup, so to speak, from Metricool combined helps me navigate my content strategy and could help you too. So I use technology to accomplish so that I can podcast based on data, not guesswork or what I wish. And to be [00:21:00] honest, my wishful thinking has already been reportedly off the mark, but this is where I could digress and I consciously stop here because I don't wanna cause too many edits here.
  

      

  
Okay, let's get back to you. So now I wanna show you the pivot power of these systems. Back when I was building the PostdocTransformation Show for the scientists leaping into business, which now only mainly serves as my showroom for CreatingReorganized assets. I was hunting for guests every week for a couple of months, and that back and forth was a nightmare. So I build an SOP in TypeForm for vetting and preparing my guests, and it gathered the head shots, and prepared them for the recording without me sending a single manual email. And whoever did not made it through the TypeForm, that was okay because [00:22:00] eventually that would probably create a lot of more work in the long run anyway, so I realized that for that show, guest interviews had a lower return on investment than my solo strategic episodes, and I wanna underline that I enjoyed every single episode with interviews. I was inspired by my guests, but like I say, retention rates are a key performance indicator that I look at. So my podcast retention rates plummeted from week to week and compared to my solo episodes, so I stopped doing them.
      
But because I have a system, it's not a waste of time. If I decided to start guest interviews again for this show, CreatingReorganized, maybe tomorrow I would not start from scratch. I would take the type form, SOP, swap the logo, adjust the [00:23:00] attention, and the machine is redirected in minutes. I even had podcaster friends who wanted my TypeForm, SOP, for their shows. So it's that good. Okay.
  
I am not rebuilding the engine. I'm just changing the GPS coordinates. So once your podcast, which I actually host on Podbean to ensure 24 7 365 distribution has built that initial trust, we need to qualify the leads.
      
      
       
And again, we use TypeForm, maybe you can use it too. We use TypeForm AI engagement platform and it's not just a form, it's a conversation.
